<h1>DevOps in action</h1>
<p>DevOps enables organizational culture to react in tandem with Agile transformation efforts. This is accomplished by focusing on continuous innovation and high performance in execution.</p>
<p>While organizations are relying on their leaders to answer the call to DevOps and steer the ship through turbulent times, organizational culture ultimately ensures that ships safely reach shore.</p>
<p>As we discussed in <strong>part 1 of this blog</strong>, leadership plays the essential role in helping drive the setup of necessary tooling and processes for DevOps. By automating deployments, test and security, and enabling collaboration, employees are free to innovate or manage the workplace response to remote working.</p>
<h2>The call for DevOps culture</h2>
<p>However, these tools and processes are only as effective as the DevOps culture that supports them. 82% of companies considered Agile frontrunners cite culture and mindset change as significant obstacles in achieving agility. These companies realized that existing siloes become exacerbated in remote workplace environments. Without a culture rooted in collaboration and support that drives innovation, high performance, and customer-centricity, the organization risks sinking in its efforts before reaching its destination.</p>
<h2>Culture in action</h2>
<p>What does a misaligned culture look like? Let’s look at one of our clients.</p>
<p>Last year in New York, we found one of our clients, a highly regulated financial services trade, in an unusual state. They had launched a DevOps initiative two years ago, and despite having a large, capable IT department, they faced difficulty in executing the transformation. The organization excelled at optimizing its tools and processes within its own functional teams, but there was still friction between internal departments, leading to their inability to address customers’ problems.</p>
<p>Our team realized that even if we addressed technical issues, the ongoing tension between the silos and lack of communication were a result of underlying cultural issues. We needed to get to the root of the culture and change the organization from inside-out for their DevOps transition to become a true transformation, by turning their initiative from a top-down to a bottom-up approach.</p>
<h2>Approach</h2>
<p>We proactively created a culture transformation roadmap that revolved on accelerating the teams’ delivery time and increasing quality to ensure customer needs were met.</p>
<p>Our overall approach to DevOps culture change centered on two main principles:</p>
<p><ol>
<li><strong>Continuous innovation</strong></li>
<li><strong>High performance in execution</strong></li>
</ol>
</p>
<p>Building a <strong>continuous innovation</strong> <strong>stream</strong> from the customer perspective requires focusing on four topics:</p>
<p><ul>
<li>Customer centricity: We stopped developing products quarterly, based on collected requirements coming from leaders. Instead, the teams placed customers and data at the center of the product that customers are using, constantly sharing newfound insights about their customers and building up individual profiles to better tailor solutions.</li>
<li>Experimentation: We fostered a blame-free environment for rapid testing, failing, experimentation, and innovation through activities such as failure nights and innovation slams. The teams continuously deployed and ensured a balanced workflow while trying out new ideas.</li>
<li>Data-based decision making: We equipped the leadership with data analytics trainings that leveraged existing customer data to showcase the importance of data-driven decisions. The teams instrumented their work so they can immediately understand how their product is being used and make adjustments based on the data.</li>
<li>Team collaboration: To sustainably change the culture, we had to change the entire operating model, including organizational structures. The operating model was guided by principles to mitigate current pain points. In the first step, we bridged diverse teams and modified the workplace setup to facilitate cross-functional team collaboration, which reduced siloes for cross-functional workstreams (configuration, build, environment, deploy and test, support and transform) and enabled the sharing of knowledge and data. Additionally, we ensured that the ethnical diversity was balanced which helped to jointly find solutions.</li>
</ul>
</p>
<p>We also accelerated <strong>high performance</strong> <strong>in execution</strong> by focusing on three topics:</p>
<p><ul>
<li>Goal-driven actions: We eliminated individual goals that were tied to functional areas (development, test, system engineering). The teams optimized their KPIs to DORA focusing on customer value, setting up common team goals, and celebrated when they achieved a significant impact to the business results. DORA KPIs measure lead time for changes, deployment frequency, time to restore services, and change failure rate.</li>
<li>Lean value stream: We ran trainings on (technical) value stream mapping where teams learned about their responsibilities in managing the stream, from ideation to production and optimization through finding and eliminating bottlenecks. IT needs to shift their thinking from fixing bugs to solving issues collaboratively by changing the source code with all parties involved. We helped co-design processes (change management, incident management, problem management, software development process) and created tracer bullet teams that tested the new process on one of the high-risk platforms. The bullet tracer teams cleared a way for other teams to execute processes and adopt a can-do mindset.</li>
<li>Acceleration and optimization: We employed lean processes and fostered an automate-everything mindset to optimize the time from idea to deployment, enabling a more sustainable working culture. The teams started to understand the need for speed and rapid iterations, and that this speed comes from the right techniques and not forced labor.</li>
</ul>
</p>
<h2>Results</h2>
<p>Culture change is not done overnight. We continuously measure progress with our DevOps culture assessment that is based on the four focus topics around continuous innovation and three focus topics around high performance in execution. Our client asked all its members to place customer needs at the center of their operating model, product development, processes, and business model – rather than the other way around, as it had done for years. But despite the challenges, they recognized how truly crucial it was to change. And now, they are recognizing the benefits of shifting their cultural DNA, able to adapt to the uncertainty of business disruption more smoothly than they would have before.</p>
<h2>Takeaway</h2>
<p>Company culture matters, and this is true more than ever. Remote working can exacerbate siloes and difficulties in streamlining processes. DevOps empowers organizations to break down these silos, collaborate, and deliver to customers in an accelerated way, even when teams are all operating apart. By embedding the DevOps culture of continuous innovation and high performance into your organization, you too can navigate the unknown waters and cut through to the new destination.</p>

<p style="clear: both"><img style="float: left; margin: 0 10px 5px 0;" src="https://freddysf.files.wordpress.com/2014/01/udha.png" />The text in the Infocenter (in the process of being updated with a more comprehensive guide for a future UCD release) has information scattered around on how to do this. So here?s a quick and dirty guide to how I set this up.</p>
<p>On the load balancer side there are a number of options, hardware and software and I haven?t got access to a hardware one so I went the software way. My first eager beaver approach used Nginx, which I had played with briefly when looking at CLM Clustering. Though WebSphere Proxy Server was used in that instance, I found Nginx easy to setup and configure and so used it for my first attempt at setting up load balancing for UCD.</p>
<p>Running Nginx on my trusty Red Hat server and two UCD servers on Windows 2008, I got the setup going in short order. Or so I thought. Accessing the server web UI via the load balancer was all good. But getting an UCD agent to connect to the server via the load balancer was a no go because I?d configured Nginx to only balance <em>HTTP</em> requests forgetting the JMS channel between the server and agent.</p>
<p>After a little research I decided I didn?t want to spend the time trying to get Nginx to handle non-HTTP traffic as well and replaced it with HAProxy. A simple tcp mode configuration of HAProxy (as in the snippet below) had the agents working as well.</p>

I also use the unsecured http UCD server port (8080)as a check to see if the server is alive.</p>
<p style="clear: both">On the UCD configuration side there a few changes needed as detailed in the Infocenter topics on <img style="float: left; margin: 0 10px 5px 0;" src="https://i2.wp.com/pic.dhe.ibm.com/infocenter/ucdeploy/v6r0m1/ver362.6/advanced/images/topic.gif" />High availability servers and <img style="float: left; margin: 0 10px 5px 0;" src="https://i2.wp.com/pic.dhe.ibm.com/infocenter/ucdeploy/v6r0m1/ver362.6/advanced/images/topic.gif" />Setting up multi-datacenter clustering . The changes are as follows:</p>
<p>a) All of the servers in load balanced setup need to be configured to access the same database. This means once the first server has been installed and configured, choosing not to create new schema definitions in the database during every subsequent installation. In other words answering ?N? to the ?<strong>Create database schema</strong>? question for server 2..N.</p>
<p>b) All of the servers need to be configured to access a shared file system for the following folders/files:</p>
<p>install_dir\var\email <br />install_dir\var\plugins <br />install_dir\var\repository <br />install_dir\logs <br />install_dir\conf\encryption.keystore <br />install_dir\conf\server.keystore <br />install_dir\conf\collectors <br />install_dir\patches <br />install_dir\conf\server\log4j.properties <br /></p>
<p>c) copy the value of the <em><strong>encryption.keystore.alias</strong></em> key from the install_dir\conf\server\installed.properties file of the first server to the installed.properties file of each subsequent server.</p>

<p>e) Configure each server as a Network relay in Settings -> Network.</p>
<p>f) Most importantly make sure that the hostname specified in the servers Web UI URL (ie. the value of the server.external.web.url in the install_dir\conf\server\installed.properties file) is the load balancer rather than one of the actual servers. In my case the URL would be https://<strong>ucd.jkebanking.net</strong>:8443 rather than https://<strong>WIN-7VN7MDUIA2T</strong>:8443 or https://<strong>WIN-7VN7MDUIA3T</strong>:8443.</p>
<p>Once I fire up the servers, HAProxy and the agents I have a load balanced 2-server UCD setup.</p>
<p>Enabling stats on HAProxy lets me look at how the servers are doing.</p>

<h1>Getting started with Azure DevOps API with PowerShell</h1>
<p>I use Azure DevOps every day for different kinds of clients, teams, and projects. I need to set up access, whenever I need Boards, Test Plans or other Azure DevOps services. I also need to decide how to configure the repository or the board. Sometimes I may have to import work items or initialize the wiki. <br />For some organization or some project, I also need to verify user configuration for compliance, security and license management. <br />These tasks are manual, time-consuming and I always forget to do one thing or another.</p>
<p>But there is a way to automate Azure DevOps Services set up, the Azure DevOps Rest API. This API lets you perform actions I mentioned and more. This short blog post will explain how.</p>
<p>Note, I will use PowerShell to operate, but you can choose the language of your choice. I use API version 5.1. The documentation can be found here</p>
<p>First, we need a way to authenticate to an Azure DevOps organization. There is two way to authenticate to Azure DevOps, using Azure Active Directory or using a Personal Access Token. It depends on the situation and on what you will need to build. For Azure Active Directory access you will need a client library (for .NET and PowerShell) or you can use Personal Access Token (PAT).</p>
<p>First, we need a way to authenticate to an Azure DevOps organization. There is two way to authenticate to Azure DevOps, using Azure Active Directory or using a Personal Access Token. It depends on the situation and on what you will need to build. For Azure Active Directory access you will need a client library (for .NET and PowerShell) or you can use Personal Access Token (PAT).</p>
<p>To create a Personal Access Token, login to Azure DevOps in this organization. On the right top corner click on the user icon.</p>

<p>Then Click on "New Token". You will be asked to provide a name for the token, the expiration date, Organization Access, and the scope you want to apply, either all scopes or specify access for Work items, code (git repository), Build, Release, test and packaging.</p>

<p>Defining scope is important for your application; it defines how the application associated with the token will interact with Azure DevOps Services. Unless you are testing the API, never choose full access, review your needs and select the appropriate scopes.</p>
<p>After pushing the "Create" button, the token is displayed. Make sure to save the token securely, there is no way to retrieve it later!</p>
<p>To access Azure DevOps Service Rest API, we need to send a basic authentication header with every http request to the service. The basic authentication HTTP header look like</p>
<p>The credential needs to be Base64 encoded. In PowerShell you can do it like this. <br /></p>
<p>Do not forget the extra white space between Basic and the ?:?</p>
<p>Now that we know how to authenticate to Azure DevOps API, let?s see what we can do with the API.</p>
<p>We need first to build our URI. Using the API you will soon notice the different URI like https://dev.azure.com or https://vssps.dev.azure.com and many more. Most of the time, to be valid the URI needs to include, at least the organization name.</p>
<p>Now, we can start to dig into the API. First, let's try to get a list of all projects within the organization.</p>
<p>Finally, we need to add "_apis"</p>
<p>This will be our base URI for most operations.</p>
<p>Let?s start by getting the list of projects inside an organization. <br /></p>
<p>The API will return two elements. Count, the number of projects in the current organization and value, an array with the name, ID, visibility, revision, URI and last update time for each project.</p>
<p>Now how can we add a new project by using the rest API?</p>
<p>To create a project we need to provide a name, an optional description, visibility (private or public), a source control (Git or TFS) and the process model. <br />We need the process model ID and not only the name. This is because you can create your process model.</p>
<p>To get the process module ID, we must use another request to the API to get these ID. <br /></p>
<p>Now we can start to build the request body to add a project. For the process template I choose the Basic Process, b8a3a935-7e91-48b8-a94c-606d37c3e9f2. <br /></p>
<p>The API does not create the project right away. Instead, it queues de request and response with a 202 Accepted HTTP code and 3 values, an ID on the request, a status (not set or queue most of the time) and a URI.</p>
<p>The last URI can be used to monitor the project creation.</p>
<p>We can now add users to this project. But we need first to list users currently in the organization. There are 3 kinds of users in an Azure DevOps organization, Azure Active Directory user, Microsoft Account user and build user (services). This is what you see in the organization settings. <br /></p>
<p>With our user list, we can add them to the project we created in the last steps. We can not add members directly to the project. By default, when we created the project the Azure DevOps service create a default team, named after project name.</p>
<p>We can get the default Team ID by query the Project properties. <br /></p>
<p>We can add the user to this team by using the Team ID and one of the user IDs we collected. <br /></p>
<p>With the Azure DevOps Services Rest API, you can automate Projects, Teams creation, and onboarding. You can also create a git branch, a pull request or work items, and many other things.</p>
<p>The difficult part, as you may notice, the URL is not unified, and you may have to deal with API version and URI. You will need to follow the documentation and the internal logic of the product. But after a few tries, you will be able to what you need.</p>

<h1>Using azure devops File Transform to deploy a same angular build to multiple environments.</h1>
<p>For an angular application, at build time, if you pass in a configuration name, then the webpack build tool replaces the content of the environment.ts file with the content of the environment. For instance, if you run the command ng build --prod , angular replaces the content of environment.ts with that of the environment.prod.ts. Similarly, if you run ng build --staging , angular replaces environment.ts with environment.staging.ts, provided the file exists. This approach works but it requires building multiple times for different environments. In this post, I show you the approach I learn from my coworker to build one time and deploy to multiple environments, using angular APP_INITIALIZER and the File Transform task in azure devops.</p>
<p>You can find complete source code for this post on my github.</p>
<h3>What I had tried</h3>
<p>A few months ago, I wrote the post about using the Replace Tokens extension to replace variables in an angular application. I used the extension in a build pipeline to replace the tokens in the environment.ts file to display the build number from azure devops in the angular app. However, because the webpack build tool bundles the environment.ts together with other files and minifies the result file, I could not use the extension to replace the tokens in a release pipeline.</p>
<p>Another option I considered was fetching the configurations from the backend as part of initializing the angular app. This technique works but it requires making a call to the server and so can have an impact on the load time.</p>
<h3>Overview</h3>
<p>The idea is to load configurations from a json file, which resides under the assets directory such that webpack does not bundle it when building with the --prod configuration, then use the File Transform task to replace the values in the file at release time.</p>
<p>Below I describe the high level steps of an example implementation.</p>
<p><ul>
<li>Put the configurations in a json file, and place it under the assets directory.</li>
<li>Load the configs in a service.</li>
<li>Use APP_INITIALIZER to ensure the configs are loaded before using the service.</li>
<li>Inject the service in places where you need to reference the configurations.</li>
<li>Set up azure release pipeline to replace the values in the json file with environment based variables in azure devops.</li>
</ul>
</p>
<p>In the next sections, I describe the steps in more details.</p>
<h3>Put the default configurations in a json file.</h3>
<p>Suppose you have a configs.json file with the following content:</p>
<p>You would place this file under <baseDir>/src/assets directory where baseDir refers to the base directory of your angular app.</p>
<h3>Load the configs in a service.</h3>
<p>In the snippets below, I load the file using HttpClient. It?s a good practice to put the codes in a dedicated service.</p>
<p>In the above snippets, I use a separate HttpClient. In my project, I have an interceptor that intercepts http request to add an access token in the header. In this case, I don?t need or want the interceptor to add the access token. You can just inject and use the default instance of HttpClient.</p>
<h3>Calling loadConfigs method using APP_INITIALIZER</h3>
<p>It would be nice if we can just call the loadConfigs method from the constructor. However, one of the thing I have learned is that you cannot have asynchronous codes in your constructor. For more info, you can checkout this StackOverflow post. Another thing I have learned is APP_INITIALIZER waits for asynchronous calls to finish.</p>
<p>The below snippets show how to call and await the loadConfigs method using APP_INITIALIZER.</p>
<p>That?s it in terms of the angular part. In the next section, I show how you can use the File Transform task in a release pipeline to replace the values in the json file with variables in azure devops.</p>
<h3>Replace values in json file with environment based variables in azure devops.</h3>
<p>In an azure devops release pipeline, add the <strong>File Transform</strong> task to run on an agent. Configure the settings as similar to the below screenshot. Obviously, you need to run this task before the actual deployment.</p>
<p>Go to <strong>Variables</strong>, add the key/value pairs to match with the structure of the json file. If you have nested variables in your json configs, you can use JSONPath expressions to specify them in the name.</p>
<p>If you deploy to multiple environments, you can have multiple variables of the same name with different values for different environments and scope the variables for each environment. In the below screenshot, I scope the environment to Development, which is the stage name I set in the release pipeline. If I add another stage called Staging, I can add another set of variables and scope them to Staging, so that when I deploy to Staging, azure would use the variables for Staging, not Development. That way, I can use different values for different environments without having to build multiple times.</p>

<li>Push deployment content to the server</li>
</ol>
</p>
<p>Mine tend to follow this but adds a couple steps:</p>
<p><ol>

<li>Install gulp</li>

</p>
<p>My additional steps (5-8) are replicated over and over in each of my release definitions (I used to do 5-8 during build, but since moving to web.config transformation during release, that task as been moved to the CD portion). Adding and maintaining these steps to every single release definition can be quite burdensome when making updates. It would be nice if I could, I don?t know, group them and ask for only the information I need that differentiates the actions from definition to definition?</p>
<h1>Task Groups</h1>
<p>Task groups are Microsoft?s way of grouping definition tasking patterns in such a way that you can reuse the pattern across your definitions. My 4 tasks it takes to extract, install npm, use gulp to minify/obfuscate and then FTP the content to my CDN becomes one task with a couple fields to fill out. I go from this:</p>

<h4>Use Git as you version control system</h4>
<p>When you?re creating your project in TFS, you?ll need to set it up to use Git as the version control system.</p>
<h4>Make your changes locally, on a branch</h4>
<p>You will code as you normally do, making changes in your local copy of the Git repository for your project. The difference is that when you work locally, you need to do so on a branch. There are many branching strategies, the one we?re working with here is the Git Flow branching strategy. You can read more about Git Flow here.</p>
<h4>Create a Pull Request from Visual Studio</h4>
<p>When you are ready to push your changes to the remote repository (i.e. share it with the wider team and make it part of the codebase), you will create a Pull Request. This will create the point where someone can review your code.</p>
<p>To create a Pull Request, select the <em>View</em> menu, then <em>Team Explorer</em>, then click <em>Pull Requests</em>, and finally click <em>New Pull Request</em>.</p>
<p>Be careful to enter enough detail about what the Pull Request is for. Also, be sure to assign the Pull Request to the correct people so that they can review your code.</p>
<h4>Respond to feedback</h4>
<p>The reviewer of your code might have some questions/comments about your code, which might require you to make some changes. Go ahead and make those changes on your local copy of the project and push the changes to the TFS server from Visual Studio. You may have more than one push as you you might have more than one change to make based on feedback.</p>
<p>Once you have satisfied the reviewers, you can complete the Pull Request by clicking the <em>Complete</em> button in the Pull Request view. You will also merge the code back into the branch upon which your branch is based in this flow. Once that is complete, you can delete your feature branch and sync your local copy of the repo.</p>

<p>Microsoft Azure DevOps (abbreviated as ADO) is a cloud-based continuous-integration software, previously known as Visual Studio Team Services. It provides all the necessary functionality for managing software development projects.</p>

<p>In this chapter, you?ll find out how to use the Azure DevOps integration, i.e. running your Ranorex Studio tests as part of a build pipeline in Azure DevOps.</p>
<h2>Overview</h2>
<p>The integration relies on various systems. The image below illustrates how they work together:</p>

<p>The Ranorex Studio solution is stored in a folder which acts as a Git repository (the repository folder), and is therefore under Git version control.</i></p>
<p>The Azure DevOps project connects to the Ranorex Studio solution in the repository folder through the <strong>Repos</strong> functionality and also uses Git for version control.</i></p>
<p>The Azure DevOps project can contain one or more <strong>pipelines</strong>. These provide the CI functionality, i.e. building and executing a Ranorex Studio solution.</i></p>
<p>Finally, the test is executed on one or more Azure Pipelines agents.</i></p>
<h2>Software requirements</h2>
<p>You will need to have the following software installed to use the Azure DevOps integration.</p>
<h3>Ranorex Studio</h3>
<p>For creating and maintaining tests, you will need a full installation of Ranorex Studio and a Premium license. For only running a test on a machine with an Azure Pipelines agent, you will need a Runtime license.</p>
<p>For more information about the available license models, refer to https://www.ranorex.com/prices/.
<h3>Azure DevOps account</h3>
<p>You will need an Azure DevOps account. A free account is enough to use the integration, but depending on your requirements, you may need to upgrade to a paid account. Go to https://azure.microsoft.com for more information about functionality and pricing.</p>
<p>The integration relies on Git for versioning and providing the Ranorex Studio solution to the Azure DevOps project . Git is free under the GNU GPL. You can get it from https://git-scm.com/.
