<h1>The “Ops” in DevOps</h1>

<p>Recently a customer asked me a very interesting question about DevOps. My team is supporting his company through a digital transformation process started by the development department, and he works on the infrastructure department.</p>
<p>He and his colleagues got interested in this “modern way of working”, and they’re doing the best they can to fit in. Despite their efforts, the velocity to change or provide new infrastructure is frequently seen as a bottleneck to the development.</p>
<p>He asked: how can the Operations team be Agile too?</p>
<p style="clear: both"><img src="https://miro.medium.com/max/60/1*ef8ltxSVmqvvVUQQY4zO0w.png" /></p>
<p>He may have th o ught that his team could implement Scrum as the developers did, and his team would be more engaged with their tasks and deliver faster. But there’s a little misconception.</p>
<p>Imagine the following situation: we are an Operations team dealing with an On Premisses infrastructure. We gather up to implement this nice framework the developers are using and follow the recipe of introducing Sprint timeboxes consisting in</p>
<p><ul>
<li>Planning the activities of the sprint</li>
<li>Meeting daily to be transparent about what is done and will be done soon</li>
<li>Showing the work and receiving/giving feedback</li>
</ul>
</p>
<p>Let’s say that on the second day, one of the dev’s user got blocked out. The password of other expired. We faced connectivity issues after a few days caused by a problem with Proxy configuration. At the end of the Sprint, we had to install a security update in a server, but one of the required dependencies was not compatible with it.</p>
<p>The point is: many of the Operations demands are urgent. A server down is not a thing you would deal with when you have time, it has to be fixed as soon as it happens.</p>
<p>Operations teams usually work ticked based, with priority levels. It’s not to easy to create a backlog and follow it when there’s a whole organization to support. The truth is that, for this case and many others, Agile is simply not suitable.</p>
<p>Even without implementing an Agile Framework themselves, the Operators can deal better with this kind of scenario. Tyrell Payton wrote an amazing article about it, “How IT Operations Can Work Better With Agile Teams”, in which he gives some useful tips. My favorite one is: although some of the work cannot be predicted, some of it can. If the Ops team is working close to the Dev team, some needs can be easily identified, like more robust servers or better internet connection. They can be proactive, and solve this kind of issues even before the Dev team asks.</p>
<h2>DevOps is more than Agile</h2>
<p>One thing we have to keep in mind is that the goal should not be implementing a specific framework, but to work efficiently to bring better results, which is better described by DevOps principles than by Agile itself.</p>
<p>DevOps is about reducing the cycle time of delivering business value to end users. Agile planning is just one of the disciplines that may be considered to achieve that, but it doesn’t mean that it has to be implemented by the whole company. This could even cause the opposite effect — Ron Jeffries talks about it in his article full of disclaimers “Developers Should Abandon Agile”.</p>
<p>One of the key points to achieve DevOps, as the name suggests, is reducing the barriers between Development and Operations, which is not as simple as it sounds.</p>
<h2>The challenges</h2>
<p>Separated areas for Operations and Development</strong> — Besides startups, is not uncommon that medium and large companies have completely separated areas for Operations and Development. For separated I mean that usually they are not just different teams, but have different managers and goals, even distinct cost centers and sometimes stay in different buildings. It can lead to a conflict of interest eventually.</p>
<p>On Premisses infrastructure</strong> — I consider this as the main threat to fast deliveries. It means that the operations team is responsible for maintaining not only the infrastructure of the company itself, like File Servers, Active Directory, Network and user’s computers, but the environments of the digital solutions the company offers. The problem is that dealing with software nowadays is not like building a house or a plane — software changes all the time. A change of plans, like an unexpected growth of the solution’s prerequisites, could be seen as something negative by the operators. Adding new infrastructure involves acquiring new hardware, installing it, configuring its middleware and it’s network connections… and these things take time. On the other hand, preparing an environment bigger than is needed by the current solution, thinking that the solution may grow, could imply financial losses.</p>
<p>Bureaucracy</strong> — Usually it comes along with the two topics above. In order to avoid a living hell to the operators, the company creates processes, that consists of different ticket types with their own SLA’s. They become the greatest fear of the developers — everything they couldn’t identify early enough probably won’t be delivered by the Infra team at the end of the Sprint. They soon start to look for shortcuts to avoid creating tickets or mark every</em> ticket as urgent. When that’s not enough, they request their managers to convince the Operations’ managers to prioritize their tickets, creating a living hell for the operators again</em>.</p>
<p>Culture</strong> — I have noticed that Development and Operations have people with different profiles and mindsets. Usually, the main concern of a developer is to bring innovation to aggregate business value. The main concern of an operator/sysadmin is security, stability, and adding technology that they can actually support and maintain.</p>
<h2>The first step — Working closer to the developers</h2>
<p>Good communication and understanding are key points in DevOps. Operators should understand that software isn’t so predictable, and changes can be good for the business. Developers should understand that changes can take time, and they should be quick to identify and report any change of plans, so operators can work with less pressure.</p>
<p>To approximate these two areas, there are some models that could work:</p>
<p>I’ve seen multidisciplinary teams, with platform specialists inside</em> each product development team. In this case, the team itself is responsible to deploy and maintain the solution, and there are other specialists dedicated to supporting the environment as a whole, which can hold more than one solution.</p>
<p>I’ve also seen separated, but dedicated teams, working exclusively to support each product, being involved on plannings or other meetings and frequently communicating.</p>
<p>Both models have two things in common: open communication and also dedicated time — is hard to support a specific solution when you have tickets from the whole company to solve.</p>
<p>Whether the first or the second model, the goal is the same: keep operators and developers working close. All of the individuals involved have to understand the business needs and the platforms they are using, so a change is not seen as unnecessary, and a delay is not seen as a lack of engagement.</p>
<h1>Can Infrastructure grow as fast as Software?</h1>
<p>Even with dedicated operators working side by side with the development team during the product’s lifecycle, if your company has an On Premisses datacenter, you can experience something like what is presented below:</p>

<p>In Azure Pipelines I can pass normal variables to a v3 Bash script (Shell Script task) as an argument using $MYVARIABLE. However, secrets (which can only be passed in as arguments) do not get passed in using the $MYSECRET form but they do get passed in using the $(MYSECRET) form. I've not found this documented anywhere. Is this a bug?</p>

Just to clarify, I have this working fine, however the issue is that I've found secrets need to be passed to a script with parentheses round the word, ie $(MYSECRET), as opposed to anything that isn't a secret which can be passed without parentheses around the word ie $MYPLAINVARIABLE. I haven't seen this need for the parentheses for secrets documented anywhere and am wondering if it's a bug because I'm sure it will trip some people up.</p>

<p>That is intentional. Secrets are not automatically added into the environment block. They must be explicitly mapped in. Either into the env block, or into one of the task inputs. Examples are here.</p>

<p>The problem @ericsciple is one of consistency. If I can pass non-secrets to a script using $MYPLAINVARIABLE then for consistency I should be able to pass secrets using $MYSECRET. This lack of consistency will trip some people up which is what I'm trying to address. So the fix is one of these:</p>
<p><ul>
<li>Allow secrets to be passed in as $MYSECRET to be consistent with $MYPLAINVARIABLE</li>
<li>Force all arguments to be passed in as $(MYPLAINVARIABLE) to be consistent with $(MYSECRET)</li>
<li>Make the documentation <strong>very clear</strong> that secrets have to be passed in to a script in a very specific way, ie $(MYSECRET) works but $MYSECRET doesn't.</li>
</ul>
</p>
<p>The second option is obviously a breaking change so one or three would be preferable.</p>

<p>Are you sure it's doing what you think. When you pass in a non-secret using the $MYPLAINVARIABLE i suspect that it's just getting passed to your task as a string (AzDO is not converting it to the value), then in the script $MYPLAINVARIABLE resolves to the environment variable so things work.</p>
<p>I wouldn't expect AzDO to process anything that doesn't have the $() syntax.</p>

<li>New variable created as Name = <strong>Graham</strong>, Value = <strong>Smith</strong></li>
<li>the Graham variable is passed to the bash script as a second parameter as <strong>$GRAHAM</strong></li>
<li>In the script I have <strong>echo "TEST is $2"</strong></li>
<li>In the log output I have <strong>TEST is Smith</strong></li>
</ul>

<p>I'm fairly new to Bash scripts and passing parameters to them in Azure DevOps but this does feel like the $MYPLAINVARIABLE syntax is (unexpectedly!) working or have I missed something?</p>

<p>I think bash is just being too smart. Here's what I see:</p>
<p style="clear: both">I created a build with 2 variables $username and $foo (values of dylan and blah). <p>Which is the same behavior you are seeing, but if you look at the build log more closely you will see this:</p>
<p>so it really is passing in "$USERNAME" as a literal string, and bash is just doing something "smart" with it</p>

<p>Whatever is happening though, the net effect for end users is the same, ie a lack in consistency which will trip some people up.</p>

<p>This section contains a table which describes where the azure-pipelines macro syntax $( ) can be used, and describes alternate syntaxes from accessing environment variables within a script (batch, powershell, and bash).</p>
<p>And this section talks about working with secret variables which intentionally must by mapped-in using macro syntax. You are correct it's inconsistent, however we intentionally chose that behavior to help prevent accidental leaking of secrets (crash dumps, etc).</p>
<p>I think the confusion is, the filename + arguments that you specify are written to a temporary script. And bash is used to run that command. So when you are using bash variable-syntax (e.g. $FOO ) in the arguments input, those arguments are getting interpreted by bash. Many customers desire this behavior and it makes the task more consistent with what they type on the command line.</p>

<p>Not sure if this is specific feedback, but I think the whole scenario of passing secrets to Bash scripts via arguments needs to be explained explicitly and clearly, and be easy to stumble upon.</p>

<p>To highlight this one I also got confused, to add to the confusion the UI seems to suggest that I can pass my secret as a normal bash variable and gives me an example. following the example fails.</p>

<p>I am having issues getting secrets passed into my bash tasks here and here. For some reason, they don't seem to be injected properly. I can use the script task and map the variables right in from YAML successfully, but I read that the more secure approach is mapping them into the shell's environment variables. Anybody spot what I'm doing incorrectly?</p>
